Launching a B2B2C Fintech Platform from Scratch

Context

A fintech startup in the complex financial products segment. The company started with no technical team and no infrastructure — the goal was to bring a full-featured platform to market quickly, serving both B2B and B2C audiences simultaneously.

Challenge

Assemble a team, define the architecture, and launch a commercial platform under tight time and resource constraints. Deliver products for two distinct audiences at the same time.

Contribution

Defined the architecture: microservices, distributed async queues, CI/CD infrastructure. Built a team of up to 10 people. Delivered a suite of personal accounts, admin interfaces, and a cross-platform mobile app (iOS, Android, Web, Desktop). Established operations, monitoring, and SLA compliance processes.

Outcome

Commercial launch within 6 months of kickoff. Hundreds of B2B clients and thousands of B2C users by the time the project concluded.

Rebuilding an IT Company Without Interrupting Client Service

Context

A BI/DWH analytics platform, ~50 specialists. A staffing and management crisis had degraded internal processes while an existing client base continued to require uninterrupted support. The product needed deep technical modernization and preparation for an industrial security audit.

Challenge

Rebuild the team and infrastructure in minimal time without interrupting support for existing clients. In parallel — pass an industrial penetration test, prepare the product for certification, and deliver a large-scale customization project for a major client in the energy sector.

Contribution

Rebuilt the IT team within 6 months. Migrated infrastructure to a hyperconverged stack, moved development from Mercurial to GitLab with a monorepo transition. Refactored the low-code subsystem and logging layer. Passed an industrial pentest after significant security hardening. Established client support, testing, and QA processes. Served as technology advisor to the CEO on strategic decisions.

Outcome

First release from the new team — within 6 months of joining. MVP of a new product followed shortly after.

Stack Migration and Entry into a New Market Segment

Context

A B2B2C MDM platform, ~50 specialists. The legacy enterprise stack provided neither product reliability nor cost-effective development. Frequent outages, slow release cycles, high maintenance overhead.

Challenge

Rearchitect the platform and replace the technology stack without losing market position. Cut operational costs while simultaneously accelerating development and entering a new market segment.

Contribution

Rebuilt the team, achieving a significant increase in productivity at reduced headcount. Migrated from .NET to Python. MVP on the new architecture in 1.5 months, commercial version in 4 months. Brought the product into the microfinance sector — a new segment the company had not previously served.

Outcome

Payroll costs cut by more than 2×. Release velocity increased 3×. Product successfully launched in the new segment.

Running a Multi-Product Portfolio in a Technology Startup

Context

A technology startup backed by a major construction company, up to 100 specialists. The portfolio spanned several directions simultaneously: smart intercom systems, an ERP for linear construction, commercial real estate products, and tender process automation.

Challenge

Develop multiple products at different stages of maturity in parallel, restructure the team, and partially update the technology stack — without losing focus or spreading resources too thin across directions.

Contribution

Restructured the team and partially updated the technology stack. Built parallel product streams on shared engineering infrastructure. Drove each product toward commercial deployment.

Outcome

All portfolio products reached commercial deployment and real sales.
